The Strategy Stack
Most of a good brand project happens before anyone opens a design file. The Strategy Stack is that part of our work, written down: four workbooks for deciding who you are for, what to spend, how to launch, and what you decided and why. It is the method we use with clients every week, packaged so you can run it without us.
We kept rebuilding the same documents for every client, slightly differently each time. The free tools on our site showed us people wanted the thinking as much as the design, so we finished those documents properly and put them out.
It began as six free tools on studionine.agency. One is a brand budget calculator. Another is a rebrand wizard that answers the question most founders ask too late: should we rebrand at all? Then there is a score for how visible a site is inside AI answers, and a model of what a founder’s audience is worth in pipeline. The last two are an index that treats a brand as a balance sheet of decisions and an X-ray of whether six layers of strategy actually line up.
Each tool gives you a number. A number is a good place to start an argument and a poor place to finish one. What comes after it is usually the work we do in a room with a client, with a whiteboard and too much coffee.
The Stack picks up where the tools stop. Each workbook centres on one decision and won’t let you skip it. Positioning asks who you are for and, harder, who you are not for. Budget turns a rough range into lines you can defend to a board. Launch is a plan with dates and owners attached. The decision log is the least glamorous of the four. If we could keep only one, it would be this: a plain record of who decided what and why, so nobody reopens it in six months.
We gave it to Agency clients first, in July, and watched where they got stuck. We added the launch workbook in September because of what we saw. It runs in Notion, with an optional Figma board for teams that think better on a wall. The budget sheets work in Google Sheets or Excel.
It won’t do the thinking for you. That is deliberate. Instead, it makes the thinking very hard to avoid.
